The New Regional Reality: Why OEMs Are Shifting Production to SoCal

Tariff schedules have shifted enough over the past few years that a sourcing plan anchored to China can go stale within a single budget cycle, and more than a few OEMs have learned that the hard way. Shipping delays stretching a two-week lead time into two months don’t help, nor does a design question sitting in someone’s inbox for a day because of the time difference. The math on an overseas supplier starts to look different from what it did five years ago. That’s part of why so many OEMs are pulling volume out of China and testing alternatives—Mexico, Malaysia, and in a growing number of cases, right here in Southern California.

The shift is a response to a specific set of problems, and it’s worth looking at what those problems are before getting into where the work is going instead.

Why OEMs Are Reconsidering Where Parts Get Made

Tariff exposure is the most visible driver, but it’s rarely the only one. A 12-hour time difference turns a five-minute design question into a two-day delay. A tooling revision taking an afternoon domestically can take weeks once it’s routed through an overseas supplier’s schedule and shipped back for approval. For regulated industries, there’s also the matter of who has access to technical drawings and where that data physically sits.

Mexico and Malaysia have absorbed a lot of the volume leaving China, and for good reason: labor costs are lower than those in domestic manufacturing, and both regions have added real production infrastructure over the past decade. But moving from one foreign supplier to another doesn’t solve every problem on the list. It solves some of them.

What Nearshoring Solves, and What It Doesn’t

Shortening the distance between design and production genuinely helps. Freight risk drops and communication happens in overlapping hours instead of overnight email chains. If a supplier is a few time zones away instead of twelve, a schedule change is a phone call, not a renegotiation.

What nearshoring doesn’t automatically fix is quality. A supplier with weak documentation practices or thin production capacity in Mexico has the same problems a supplier in China would have; they’re just closer. Distance changes communication speed. It doesn’t substitute for a documented quality system, and it doesn’t add capacity that isn’t already there. Any supplier, regardless of where they sit on a map, must earn trust on those fronts.

That’s the piece worth separating out before assuming “nearshore” and “reliable” mean the same thing. They don’t automatically. That is part of why a supplier’s location and surrounding infrastructure matter as much as the decision to leave Asia in the first place.

Southern California sits inside a corridor that a lot of sourcing maps miss. The Ports of Los Angeles and Long Beach handle a large share of the country’s import volume, which means raw materials and finished goods move through the region constantly. There’s also a dense network of tooling shops, machine houses, and manufacturing suppliers who have operated here for decades—the kind of supplier ecosystem that takes years to build and doesn’t exist everywhere.

Production capacity is the first thing to verify, and it’s worth checking directly rather than taking a quoted number at face value; a supplier stretched thin on other accounts will struggle the moment a project ramps. Documented quality systems matter just as much; AS9100D and ISO 9001:2015 certifications require documented process controls and traceability where applicable that hold up under audit and take real infrastructure to maintain. And tooling turnaround deserves a hard look, because a supplier who has to send tooling revisions to an outside shop adds time and a point of failure that an in-house tooling team doesn’t have.

Each of those, left unchecked, turns into the same outcome down the line: a missed delivery window, rework, or a compliance gap that surfaces later than anyone would like.
